What support triage actually requires
Customer support triage is the work of looking at an incoming ticket and deciding three things: what category it belongs to, how urgent it is, and who should handle it. In any support team above five agents, this is a real time sink — typically 5–10 minutes per ticket of human attention before any actual resolution work begins. At a thousand tickets per month, that is the equivalent of nearly a full-time agent doing nothing but classification.
The work is also error-prone. Human triagers have bad days, miss edge cases, and route inconsistently across team members. The result is that critical tickets sometimes sit in the wrong queue for hours, while easy questions get assigned to senior agents who could be doing harder work. The cost of bad triage is higher than the cost of slow triage.
AI triage automates this work. Every incoming ticket is classified by category and severity, routed to the appropriate team or agent, tagged with structured metadata, and — for common categories — pre-loaded with a draft response that the human agent can review and send. The human stays in the loop for actual resolution; the bookkeeping work disappears.
Why this is an obvious automation
Triage is structurally a classification problem. Read the ticket, decide which bucket it belongs in, choose a routing rule. LLMs handle classification with high accuracy when given clear category definitions and a handful of training examples. The error rate is comparable to a competent human triager, and significantly better than a tired or distracted one.
The cost economics are also favorable. A classification pass against a typical support ticket costs a fraction of a cent in LLM API fees. At a thousand tickets per month, the AI triage layer costs a few dollars in compute. The human time it replaces is worth thousands. This is one of the few AI use cases where the unit economics are not just good but obvious.
What good triage automation looks like
A working implementation operates on three layers.
Classification: each ticket is read by an LLM with a system prompt that defines your support categories (billing, integration, bug report, feature request, account access, etc.) and severity levels (P0 outage, P1 functional impact, P2 question, P3 cosmetic). The output is structured — a category, a severity, and a confidence score.
Routing: based on the classification, the ticket is assigned to the appropriate team, agent, or queue. Routing rules can be simple (billing tickets go to the billing queue) or complex (P0 outages affecting enterprise customers get assigned to the on-call senior agent and trigger a Slack alert in the engineering channel).
Pre-drafting: for high-volume, well-documented categories (password resets, billing questions, common feature questions), the AI generates a draft response based on your knowledge base. The agent reviews and sends, rather than writing from scratch. This is where the largest time savings come from.
The combination of these three layers typically reduces time-to-first-response by 40–60% in well-implemented deployments. The number is not magic — it reflects the actual time saved by removing the triage and first-draft work from the human path.
The traps to avoid
Over-trusting the AI on edge cases. The classification works well on the 80% of tickets that fit into clear categories. The remaining 20% — ambiguous, multi-issue, or escalation-worthy tickets — are exactly the cases where misrouting causes the most damage. Build the system so that low-confidence classifications get flagged to a human reviewer rather than assigned automatically.
Letting pre-drafted responses go out unreviewed. It is tempting, once the drafts are 90% correct, to fully automate the response. Don't. The 10% of cases where the AI confidently produces a wrong response (incorrect refund eligibility, wrong policy citation, hallucinated feature claim) cause customer-facing damage that the time savings don't justify. The human review gate exists for a reason.
Underinvesting in the knowledge base. The AI is only as good as the documentation it reads. Teams that try to deploy AI triage on top of a thin or stale knowledge base get poor draft quality and high handoff rates. Fix the knowledge base first; deploy the AI second.

The triage layer sits between your inbound channels (email, chat, in-app) and your helpdesk. Tickets arrive, the AI processes them, and the structured, classified, optionally pre-drafted ticket lands in the human agent's queue.
Tools like Forethought, Intercom Fin, and Help Scout's AI features all do parts of this. The right vendor depends on which helpdesk you already run and how much customization you need. Custom-built triage on top of GPT-class APIs is also viable for teams with engineering capacity.
